E1 — Shashi Mandate Session — Executive Brief

Meeting: 2026-07-07 · Format: v2 (see Meeting_Prep_System.md)

Mission Replace the provisional mandate with Shashi's stress-tested definition of a winning year — while resetting the footing from peer to direct report.

Win Condition - [ ] A falsifiable year-end bar: what counts as a programme, how many, what "diligently executed" means. - [ ] Convening authority + data access agreed (written confirmation as follow-up). - [ ] A read on how Shashi wants the day-to-day relationship to run.

Working Hypothesis "Programmes over volume" is Shashi's settled conviction — not placeholder language that collapses under performance pressure. Test (inside Q2, if answers stay comfortable): "If in six months volume is soft but the programme pipeline is strong, does that read as success?"

Critical Unknowns (only Shashi can answer) - Is APAC Differentiated under CEO/board pressure that could quietly reintroduce volume targets? - Is the convening license real delegated authority, or goodwill to re-litigate per function? - What does "genuinely useful to your agenda" mean in his words?

Priority Questions (if time dies after 2, still a win) 1. "Different dynamic than when we were peers — how do you want this to work day to day?" 2. What does a strong year look like — and what would make you say early that it isn't working? 3. What authority do I have to convene R&D, supply, trading, finance — plus data access? 4. Pricing/trading boundary: do I propose, approve, or set? 5. Anything already live with a customer I should know before day one?

Decision Watch - KPI numbers → defer until after team/data download; no number gets set today. - Renaka sequencing → take a steer only; no committed language to either of them yet.

Political Signals - "Yours to build" vs. "deliver this pre-defined thing" language. - Energy vs. surface compliance when "programmes over volume" is pressed. - Unprompted Renaka / CEO / board references. - Authority offered as specifics vs. as goodwill.

Red Lines - No finished plan, no hard KPI commitments. - No Renaka triangulation question unless he signals a gap first. - No career/scope talk — wrong register for session one. - Not an interview: name the questions, invite him to redirect.

Immediate Follow-up - 30 min: kam-debrief — score Win Condition, resolve Hypothesis. - Today: note to Shashi confirming convening mandate + data access in writing. - This week: Shashi CRM profile; fold answers into E2 team 1:1 prep.
